So, when organizational issues have been resolved, you can start looking for premises. In general, it is ideal to find a place somewhere in the suburbs, because the rental cost there is much lower, while the proximity of the city allows for the effective sale of your products. If an entrepreneur owns a plot outside the city, then it makes sense to use it. But it’s still better to initially have not only a place, but also an infrastructure, because work will require several buildings, not only for production purposes. In general, the area of ​​the territory can even occupy several hectares, but for small enterprises only a few acres may be enough. In general, a site is selected depending on the business plan and available capacity. Today you can open a small enterprise that produces a limited range, but only those products that are in demand in the region. In general, it should be noted that it makes sense to open such a business in those regions where wood suppliers offer a truly high-quality product that will not cause problems in production, which will allow the production of good goods. Thus, renting such a large plot can be a very serious monthly expense; it is very difficult to give even an approximate cost, because everything depends not only on the location, but also on the condition of the premises and, for example, access roads. So, you can even rent a very large complex of several hectares for a relatively small sum of 100 thousand rubles, but almost certainly then you will have to invest several million just in repairs and road construction. In other cases, rent will be very expensive, so the conclusion is that it is better to own your own plot or think about buying it.

The next point in organizing a business is purchasing the necessary equipment. Here, as always, there is an opportunity to save some money if you buy used units, but this option rarely results in the production process proceeding without interruptions and complications. You also need to understand that today there are a huge number of equipment suppliers, and European or American-made machines will cost the most. But often the best solution is to turn to Russian manufacturers, because they can offer products at a relatively good price, which does not increase due to customs operations and transportation. However, when setting up a workshop, a huge number of factors need to be taken into account. First of all, the optimal performance indicator of the sawmill is calculated, as well as the nature of the process - machines or production line. Today, a rare plant is engaged in the equipment of isolated machines, most often it is a continuous production with an established flow pattern of material flows. Also, gate technology is almost no longer used; it has been replaced by bandsaw technology. If the machine has the ability to perform the function of a conveyor of finished products within the workshop, then this greatly simplifies the work process. You first need to calculate the amount to be invested, the possible actual profitability of production and the repayment period of loan obligations, if the entrepreneur plans to take one. The cost of the equipment is approximately 500 thousand rubles for the equipment of a small enterprise - a simple band sawmill costs from 150 thousand rubles, a conveyor from 100 thousand, an edge trimmer from 50 thousand, and the remaining funds are used to buy small equipment: an automatic sharpener (20 thousand), an adjustable machine (10 thousand), hook (10 thousand) as well as other small devices, mostly auxiliary. However, depending on the planned assortment, other devices may be required, such as: a horizontal circular sawmill (200 thousand rubles), an angle sawmill (200 thousand rubles), a hydraulic wood splitter (100 thousand rubles), a rounding machine (100 thousand rubles). Here it is also worth taking into account the raw material base, because if there is no good wood in the region, then it is pointless to produce certain types of products (its quality will be too low); as well as the species and working diameters of saw logs that the machine is capable of processing, and the stringency of its requirements for subsorting. In addition, we must not forget about how much final processed products are in demand on the market, having also calculated the cost of production. The greatest demand is for timber and edged and unedged boards. There is almost always a demand for these products; for more complex products it can fluctuate greatly. Moreover, due to the fact that only the most developed enterprises survive today, the entrepreneur needs to consider the possibility of equipping his production workshop taking into account the requirements of the European standard. Then it will be possible to achieve a good yield of useful material (more than 60-70% of the volume of raw materials for any type). Having all these calculations, it is already possible to accurately determine the area of ​​the woodworking shop, because the productivity of the enterprise directly depends on it. As for the internal equipment, you need to have a reliable electrical network, water supply and other communications. The operating temperature of the machines is important for organizing the production process, because sometimes it is necessary to install additional cooling devices. The next important point is the cost and average frequency of saw replacement. They are consumables, and a large number of saws constantly need to be replaced. The cost of one is from 1 thousand rubles, but there can be more than 10 of them in the machine, so it makes sense to calculate the labor intensity of maintenance. The enterprise must have an experienced sharpener and saw-saw operator, whose qualifications allow him to work with specialized equipment. In general, you need to understand that different suppliers of saws and other consumables promise different repairability of spare parts and their cost, therefore, if high-quality consumables are supplied, a good sawmill can make the same saw last for a very long time (several months). Otherwise you will have to constantly buy new ones. And, of course, this reduces the overall labor intensity and cost of servicing the machine itself. It is also worth noting that the equipment of even a medium-sized enterprise costs several million, not to mention large factories that are designed to produce huge volumes of products.

The next point in organizing a business is the search for specialists to work in the enterprise. Here, if you do not plan to rent your own plot of forest, it will be enough to hire personnel who will service the machines. The number of people is determined by what work schedule will be at the enterprise, how many units are installed and what performance targets are set. Also, depending on what kind of equipment is purchased, a different number of people may be required, because there are devices that operate fully automatically, and there are those that require constant maintenance, that is, the operator being at the workplace at one machine. But you also need to hire people involved in the administrative sphere, and if some processes are not outsourced - such as accounting or, for example, if you do not form your own security service - then the company’s staff can be very large. In large enterprises, the number of employees can be more than a hundred, and sometimes several hundred. The entrepreneur himself (or co-founders) can take a leadership position. We also need service personnel, that is, those people who are not directly involved in the production process (this does not include a sawmill, because this person is also constantly involved in the production process). For example, an enterprise can deliver its own products or, on the contrary, bring raw materials for production, that is, have its own fleet of vehicles, and then it is necessary to hire not only drivers, but also those specialists who monitor the condition of the vehicles. If we take the average salary equal to 30 thousand rubles, then with a staff of 20 people (from 10 people are people employed directly in production), it turns out that the salary alone will amount to 600 thousand rubles of monthly expenses, not to mention other social contributions ( up to 20% of this amount). Of course, this applies only to large enterprises, but in any case you will have to work with a considerable number of people, and payroll calculation is a very important point. Thus, more than half of the production cost will be the cost of raw materials, all other expenses are the maintenance of our own production, that is, wages and electricity costs. The larger the production volume, the lower this percentage, hence the consequence that the profitability of production increases with increasing scale. As a result, timber and edged boards manufactured in accordance with GOST are sold at a price of 6-7 thousand rubles per cubic meter; unedged boards are sold much cheaper (from 4 thousand), but this is quite natural, because the costs of its production are much lower. With an average cost of one cubic meter of products of 5 thousand rubles and if 200 cubic meters are sold per month, the income will be 1 million, operating profit - 300 thousand rubles, net profit under the simplified taxation system - 255 thousand rubles.

Such a business cannot be called easy; it requires the investment of a considerable amount of money, and if you do not have your own site, it often turns out to be unprofitable. In any case, the payback period for the project will be very long, because many enterprises spend even their first year of operation establishing relationships with suppliers and consumers and taking their place in the market. But in case of successful development, you can count on very good profits later, and if you constantly develop and offer your customers a quality product, if you introduce new items into production based on market demands, then you can also squeeze out your competitors. All serious enterprises that are capable of sawing several thousand cubes monthly have long been engaged and work for a specific buyer, according to their own scheme, worked out over the years. What remains for you in the end, and you will come to this yourself, are hundreds of small sawmills scattered throughout the territory of our vast Russia. Again, trying to seduce them by saying that you want to buy a trial batch with a deferred payment, and then they say you will work on an advance payment (while thinking that you are the smartest - they say there’s a trailer here, a car there, I’ll grab it this way, but what, Russia It’s big, I’ll grab a little bit from each frame, it’s easy for them, but I can do a lot), then you know, nothing will come of it. Now the market is oversaturated with buyers, and there are fewer and fewer boards. And you don’t need to lead anyone, or where, or anything. The buyer will come himself, pay for everything himself, load it himself and take it away himself. Neither you - so different!
Again, you will come across this, believing that by giving an advance payment directly to the sawmill, you hope that now the lumber is definitely yours, then you are completely mistaken! Why does the framer ask for advance payment? He will tell you that he needs money for round timber, fuel, etc. Believe it more... In fact, they are lying! It’s one thing if you give an advance payment to a local reseller, then he will actually start buying finished boards from them with it, but it’s quite another thing when you drive the prepayment directly onto the frame. They need money in order to close their “tails”, but locally it has long been the case that both round timber and fuel are given to sawmills with payment after the sale of the boards. There are no fools working here either, and they understand that the sawmill will receive money only after selling his goods and only then pay them back. Like this1 I.e. Having financed a small frame, you will end up with your money paying taxes from the previous period, or some kind of penalties, maybe electricity for the last month, but not the board! And you will be sawing the same way as always - “How will it turn out?” If it turns out, you will receive your board, if it doesn’t work out, you will wait a long time for it or “firewood” will be shipped to your address. Moreover, you will take this firewood yourself, having arrived at this frame, realizing that there is nothing more to take from it.
You can believe this article or not, it’s up to you, but I’ve been in the forestry business for a very long time, within a radius of 1000 km. I know every frame, I know what they breathe and how they work. I myself, more than once, through their fault (I gave them an advance payment, but did not receive the boards), found myself in unpleasant situations. But it’s easier for me, I’m here, I’m local and I can shake them every day without spending money on travel expenses, but just think!

Hello Sergey, tell us why you chose the forestry industry? How long have you been in this business?

My father is a hereditary forester; from childhood, I was instilled with knowledge and love for this field. The forest has a special atmosphere - it is a magical place where I gain energy and get inspired.

Later I began to understand that the forestry industry is very attractive in terms of its financial component. From the age of 14 I tried to work in small jobs, helping my father or simply observing the process. There were no difficulties in choosing a specialty; I studied at the Faculty of Forestry.

I have been directly involved in business since 2003, and have been working in the molded products market since 2010.

Where did you get the funds to start a business? What was the initial investment? What equipment did you purchase?

I started the business with my partner almost out of sheer enthusiasm. We didn’t set huge goals, we just wanted to try and see how things would develop. The initial investment was small - 50 thousand, but it paid off in almost a couple of days. The very first equipment we purchased was a T-40am tractor and 3 chainsaws. Then they recruited a small work team and began providing logging services. Somewhat later, we accumulated working capital and began selling round timber from the plots.

As the business developed, we purchased various equipment - a Ural timber carrier with a hydraulic manipulator, a long length. Currently there are 7 units of equipment, 3 tractors, 2 timber trucks with manipulators and a crane.

When did you notice the first successes? Was it difficult at the initial stage?

The first truly significant success occurred in September 2010, when they opened a sawmill based on the R-63. Responsibility immediately increased, and more difficulties appeared in working with personnel. The issue of finding good employees is quite difficult; about 10% are truly competent and valuable; the rest have to be said goodbye.

I studied specialized literature, as it turned out that I was not familiar with many of the intricacies of the work. The sawing technology also didn’t come right away, I adjusted it by trial and error, but now I know how to make perfectly polished lumber. Today we try to work according to the principle: “If you want to get more, then you need to invest more effort and responsibility.” At the same time, 6 sawmills can operate at the base; we do not experience any particular difficulties with labor organization.

When we started, I personally traveled around the city, private sectors and posted advertisements with proposals for logging and delivery of timber. We also actively used the services of the local advertising newspaper. At the moment we are located only on specialized sites, during our work we have been able to earn a decent reputation for ourselves and now we have quite a lot of regular customers.

How long did it take for the business to become self-sufficient?

We have not yet reached self-sufficiency, the process of development is constantly underway, and we do not stop there. We always think about how best to develop, try to increase volumes and bring quality to perfection. In addition, self-sufficiency in the forestry sector is a relative concept, because the business is quite “revolving” and requires constant attention and investment.

Features of the organization of the production process

Do you only engage in felling and lumber? What additional services can you offer customers?

In 2015, we work exclusively on processing forests into lumber and moldings. We carry out the production of log houses of any completeness. Less often there are orders for the production of pallets to meet any technical conditions.

We also provide services for timber harvesting, its removal from plots, and transport timber and lumber throughout the central Black Earth Region.

Bryansk is famous for its forests, and many entrepreneurs are drawn to the forestry sector. Competition is high, what advantages do you attract customers?

I don’t notice any competition, the demand market is vast and everything depends on the business contacts of a particular manufacturer. Of course, if a business is just developing, it takes time to make itself known and find regular customers, but those who have the desire and opportunity to join this area can always do so. In secret, we do not use the word “competitors”, but replace it with the word “neighbors”.

Our advantages are the quality of lumber according to GOST and, accordingly, their distribution by grade. The Yugo-Zapad company is distinguished by a relatively large volume of processing (about 2000 m3 per month) and is gradually trying to increase the volume more and more: we are installing new equipment, improving the qualifications of personnel and motivating them with cash bonuses.

Do such orders happen when you come across a particularly demanding client? Are there any principles of interaction with the customer?

Each client is demanding in his own way, so we try to negotiate the terms at the very beginning so that there are no disagreements later. We interact with customers according to the principle: “The customer is always right.” It is especially important to value regular customers; if the client is satisfied with everything, he will contact you on a regular basis.

It happens that customers demand that a large volume be completed in a short time, then we have to work in two or even three shifts. We can easily produce non-standard sizes.

The forestry business is directly related to seasonality, tell us what you do in the winter?

The same as in the summer: we cut, process and deliver. We work all year round without seasonal changes for winter. Of course, demand drops somewhat with the onset of cold weather, so we reduce volumes. Sometimes you have to work in a warehouse, but every season is unpredictable; last winter we worked without any problems or warehouses. It’s hard to say what will happen this year, we’ll see.

The most important key to the success of a modern company is the presence of experienced specialists. What are the features of the company’s work in searching for valuable personnel?

I really like the phrase “personnel decide everything.” I prefer to select specialists through personnel rotation; strong and motivated workers work in the same team, weak ones with weak ones. Moreover, the latter are gradually leaving on their own, because work is based only on piecework wages, and everything depends on output. The amount of work a person has done is the salary he receives. Strong teams are rewarded with bonuses for working above plan, so that people have an incentive to work.

If I see that a person is promising, but he does not yet have enough skills, I send him to more “old” and experienced personnel, so he can gain new knowledge and become a valuable specialist. In principle, I can hire any person if I see that he is hardworking and has a lot of energy. How a newbie will prove himself in business is another question.

Do you do business planning yourself or do you have someone responsible for it? How much time do you devote to this?

If you want to do something well, do it yourself!? Usually 2-3 hours a week is enough for me to make a plan for the next week and sum up interim results.

By the way, I already wondered about finding an assistant. But here the problem of the other person’s professionalism and integrity arises; I must be one hundred percent confident in my assistant. But finding such a person is not easy, so now I do everything myself!

How is the division of labor carried out in an enterprise? What control method do you use as a leader?

Our division of labor is very clear: some teams work in the forest, others work at the sawmills, there are auxiliary workers for sorting and loading, there are drivers and mechanics, foremen and sharpeners. In general, everyone does their own thing! I use a piece-rate payment system. Many sawmill operators undergo advanced training courses from the manufacturer.

The control method is quite standard, there is a foreman at each sawmill, he monitors the processes in the workshop and is responsible for quality. There is the same foreman at logging sites, he controls the volume of plots and timing.

Goals and plans

What is the approximate turnover of your company per year? In terms of money, did you manage to achieve what you planned earlier?

It’s difficult to give a specific figure in terms of money; it’s easier to say by cubic capacity, we process 20-25 thousand round timber per year. Of course, more is possible, but for now we are satisfied with this volume, which can be done without compromising quality.

Regarding the financial component: the minimum level has been reached, now we need to conquer new heights!

What measures to expand and improve your own business are you going to implement in the near future?

There are plans to develop other areas, including the production of foam concrete and paving slabs, as well as wood concrete blocks. Now I’m studying literature on this topic, communicating with knowledgeable people, in general, testing the waters.

Can you call yourself a person who loves his job? Or do you still like the principle: “Work for money”?

As I already said, I have been in this field since I was 14 years old and have never regretted my choice. I love the forest, it’s not a burden for me to get up early and go to the plot, it’s not difficult to stay overnight at my work. Of course, I am also attracted by financial motivation, since with a competent approach one can achieve good results, because the forest resources of our country are inexhaustible.

What advice do you have for those who want to get into felling and lumber production? Can everyone come into this industry?

The most important thing is not to give up and go to the end! It is important to have leadership qualities and be able to properly organize the work of your teams. Ideally, a well-functioning operation should function without your participation. However, in practice this is not easy to organize, so at first the work will take up almost all your free time!

It is necessary to learn to work in difficult conditions, in any weather; this is not an office where you can hide from bad weather and heat, but a forest. However, forestry work has its own charm, and as you gain experience, the work will become easier. I think anyone can get into the forestry industry, but staying in it is not easy, it requires patience and perseverance.

Give some valuable advice to those who are planning to open their own business.

First of all, you need to set yourself a maximum goal, dividing it into several small tasks and begin to systematically implement them. There is no need to be afraid of difficulties; they exist in any field and in any job.

And I also believe that you shouldn’t expect huge amounts of money right away; it will come to those who have enough perseverance and patience. At first it will not be easy, and you may even want to give up everything, but those who can wait out the period without stable income and regular customers will be able to reach a new level. I was once told an interesting phrase that stuck in my mind: “Production is a long chain, the longer the chain, the weaker it is, so you should monitor each link, you can shorten the chain, things will go faster, but the income will be less than planned.”

As you know, competition is the main engine of development. But, unable to withstand it, many enterprises simply close. How do you manage to stay afloat? What anti-crisis measures can you offer to readers?

Now everyone is having difficult times, purchasing power has been reduced and most people simply do not have the money to buy such expensive products as lumber. Many construction projects are frozen due to low demand, especially those on loans.

We have to reduce the price of final products and work with deferred payments, as well as work on services for the procurement and sawing of timber, this gives us “real money”, sometimes we try to trade in round timber to increase the speed of money turnover.

I remember when the crisis of 2008 happened, the demand for products fell sharply, lumber began to sit in storage and the number of customers decreased significantly. Many companies could not stand it and closed, and only those who were able to reconsider their development strategy and find an additional source of income remained afloat. I then analyzed the needs of the market and began producing pallets and euro pallets. The workers were transferred to part-time, since their full employment became impractical. Such measures made it possible to survive the crisis 6-7 years ago, maintaining staff and continuing work.

Is it worth starting at the current time or might it be better to wait for a more favorable period?

It’s a difficult question; at any time you can find reasons that prevent a person from starting his own business. As they say, someone constantly thinks, while others think and do. However, the forestry industry is an area in which it is better not to get involved without the appropriate knowledge and experience; you can get very burned out. Without diving into the specifics of the business, it seems that lumber production is a profitable and profitable business. The theory is simpler, but in practice you face real problems.

Now many enterprises are closing, purchasing power is declining, companies are getting into debt... You can only minimize these manifestations by increasing labor productivity and improving product quality, replacing old equipment on time and adapting to customer needs.

Personally, I am not going to close down, I will try to gain momentum, and I wish others to do what they love and improve their professionalism!
